    How to use this table to read what your supply chain is telling you

    1. KPI – Inventory Turnover

    How many times your entire inventory sells and is replaced within a year. A turnover of 6 means you cycle through your full stock six times annually.

    The benchmark is 6–12x for most ecommerce categories, but averages can be misleading here. A seller with 300 SKUs might average 8x across the catalog while their top 20 SKUs turn 20x and their bottom 50 turn 2x. 

    The average looks healthy. The bottom 50 are quietly locking up capital that should be funding the top 20.

    Run turnover per SKU tier, A, B, and C items separately. If your C-tier products are below 4x, they consume storage, tie up working capital, and create aged-inventory risk. This is much more a catalog management issue than a forecasting problem.

    What to do: Any SKU below 4x turnover for two consecutive quarters gets one of three responses:

    • A promotion to accelerate sell-through
    • A price reduction to move units
    • A removal order to stop the storage fee clock before it compounds.

    2. KPI – Fill Rate 

    The percentage of customer orders you fulfilled completely and on time from available stock. A 98% fill rate means 2 in every 100 orders had a problem, either late, partial, or unavailable.

    Fill rate connects your supply chain directly to customer experience, platform metrics, and repeat purchase rate. An Amazon order defect is a fill rate failure. A TikTok Shop cancellation is a fill rate failure. A Shopify customer who leaves a one-star review about a delayed shipment is a fill rate failure.

    What to do: Filter fill rate by your A-tier SKUs specifically. These are the products where a stockout costs the most. 

    If any A-tier product is below your fill-rate threshold, that is a structural reorder-point problem, and your safety stock for that SKU is set too low. Increase the safety stock buffer for A-tier products before adjusting the B and C tiers.

    3. KPI – Stockout Rate

    The percentage of your SKUs that experienced a stockout in a given period. A 2% stockout rate across 500 SKUs means 10 products ran out of stock at some point during the month. 

    On Amazon, a stockout drops your Buy Box percentage to zero on that ASIN, and the algorithmic ranking decay that follows can take weeks to recover even after you restock. 

    On TikTok Shop, a stockout during a viral moment means traffic immediately redistributes to a competitor, with no recovery path. The revenue you did not make from the stockout is only part of the cost.

    What to do when the rate is rising: A rising stockout rate almost always means one of three things. 

    • Reorder points were set too low and have not been updated as daily sales velocity increased. 
    • Supplier lead times have extended; through tariffs, sourcing shifts, or shipping delays, and your safety stock buffer has not been adjusted to match.
    • Demand has spiked beyond what your forecast model predicted. 

    Identify which of the three is driving it before adjusting. All three have the same symptom and different fixes.

    If a listing goes inactive due to an FBA stranded inventory issue, or if your 3PL has units in receiving but not yet checked in, the product appears out of stock to buyers even though units exist. 


    Check your actual availability count (what customers can see and buy right now), not just your total units on hand. These silent stockouts are harder to catch and just as damaging to ranking and revenue. 

    4. KPI – Days Inventory Outstanding (DIO)

    How many days your current inventory would last at the current sales rates. DIO of 45 means your stock would sell through in 45 days if no new orders were placed.

    DIO is the fastest signal for whether working capital is being deployed efficiently. A DIO consistently above 90 days means you have more than three months of inventory on hand, which in most ecommerce categories means you bought too much, too early, or both.

    DIO targets vary by product type. Seasonal products can legitimately carry 90+ days of supply before peak season. The DIO benchmark of 30–60 days applies to evergreen, always-on SKUs. 

    Before flagging high DIO, check whether the inventory in question is positioned ahead of a known demand window.

    What to do: If your DIO exceeds 90 days for non-seasonal evergreen products for two consecutive months, run an aged-inventory sweep. 

    Identify which specific SKUs are driving the number, and whether a promotional push would clear them faster than holding costs compound. The cost of a 20% discount is almost always less than the cost of 90+ days of additional storage and tied-up capital.

    5. KPI – Gross Margin Return on Investment (GMROI) 

    How much gross profit you generate for every dollar of inventory you carry. A GMROI of 3.0 means that for every $1 of inventory investment, you generate $3 in gross margin.

    GMROI is the supply chain KPI most directly connected to whether the business is building or burning value. 

    A seller with strong turnover but thin margins might have a GMROI of 1.5, meaning the inventory is moving but barely covering its own holding costs. 

    A seller with slower turnover but strong margins might have a GMROI of 4.0, which means the inventory is working hard even when it moves less frequently.

    What to do: Run GMROI by product category. A category with GMROI below 2.0 for two consecutive quarters is either priced incorrectly, sourced too expensively, or carrying more inventory than its margins justify. Decide which of those three problems it is before choosing the fix, as each one requires a different response.

    6. KPI – Forecast accuracy 

    How closely your demand forecasts match actual sales. A forecast accuracy of 85% means your predictions are off by 15% on average across the measured SKUs.

    Every other KPI is downstream of forecast accuracy. Low accuracy produces overstock on some SKUs and stockouts on others simultaneously. It causes fill rate to drop, increases DIO, and reduces GMROI. Fix forecast accuracy and the other metrics tend to follow.

    What to do: Look at forecast accuracy separately for demand spikes versus stable periods. If your accuracy drops below 70% during promotional periods or seasonal peaks, your model is not incorporating promotional uplifts or seasonal multipliers. 

    Add those inputs first as they have the highest per-adjustment impact on accuracy.

    A single 3PL in a single location is the fulfillment equivalent of a single supplier, and it works until it does not. Multi-warehouse placement is the next infrastructure upgrade for sellers crossing $1M GMV.
